How to reduce churn in milk delivery subscriptions
Churn in daily delivery rarely announces itself. Here are the signals that predict it and the five levers that actually move the number.
In daily delivery you rarely lose a customer in a single moment. They skip a day, cut two litres to one, pause for a wedding and never resume. By the time it reaches your revenue the relationship is already over. The businesses that hold their subscribers are the ones that see it coming.
Watch behaviour, not cancellations
A cancellation is a lagging signal. The leading ones appear weeks earlier: falling order frequency, repeated skips, a failed payment, silence after a complaint. When those live on one customer record you can act while there is still something to save.
The signals worth tracking
- Order cadence dropping against the plan
- Two or more skips in a fortnight
- A pause with no resume date set
- Wallet balance running low with no recharge
- A complaint with no follow-up logged
Make pausing easier than cancelling
Customers travel, budgets tighten, routines change. If the only self-serve option is cancel, that is what they will choose. A one-tap vacation hold keeps the subscription intact and most of the time it resumes on its own.
A pause is a customer telling you they intend to come back. A cancellation is you not offering the option.
Fix delivery before you touch price
Reliability, not cost, drives most cancellations in dairy. A late round, a wrong quantity, no proof it arrived: these erode trust faster than any competitor discount. Consistent delivery with proof at the door is the cheapest retention programme available to you.
Reward the habit, not the signup
Acquisition offers train customers to expect discounts. Rewarding tenure instead, a perk at three months, a small upgrade at six, reinforces the behaviour you actually want.
Close the loop with win-back
When someone does lapse, a specific win-back beats a generic message. Reference what they used to order, remove the friction that made them leave, and make returning a single tap.
None of this needs a data team. It needs your customer, delivery and payment data in one place, so the signal, the action and the outcome sit on the same record.
